Your Client Just Told You The Problem. Don't Believe them!

A business owner says this in the first ten minutes. And there is a version of coaching that goes straight to work on it. Let’s fix your project management. Let’s build a better deadline system. Let’s talk accountability with the team. All sensible. All useless.
But sometimes the team isn’t the problem. The owner is.
Take an owner who holds all the knowledge. They don’t delegate so much as withhold, staying the one person who really understands how things work. Then they hand the work over at the last minute, the team scrambles, and the deadline gets missed. The owner sees proof the team can’t be trusted, holds on tighter, and the pattern feeds itself.
This is the difference between prescribing and diagnosing.
- Prescribing stays in the story. What happened, what’s failing, and what to fix. You hand back tactics: a new delegation system and a deadline tracker. A bandage over the symptom.
- Diagnosing goes to the source. It steps back and asks who and why. What is the owner doing that produces this? What belief is shaping the situation they’re describing? It helps the client see the internal pattern driving the external problem. That is where transformation lives.
Few are trained to make this move. Prescribing is the default they were taught: spot the problem, supply the fix. Diagnosing was never part of the toolkit. And the few times they try it untrained, it goes wrong. The truth comes out clumsily, the client gets defensive, and the coach learns to stop. Easier, and safer, to stay in prescription than to make the person who pays your invoice uncomfortable. So they hand over another tactic that changes nothing, because the owner who can’t let go will recreate the same chaos with a better system.
The skill is staying out of the content long enough to see the structure, then naming it without putting the client on the defensive. This is what the right methodology makes possible. Done well, you don’t confront the client with the truth; you help them arrive at it themselves. That is the difference between a client who feels exposed and one who feels understood, between losing them next month and earning their trust for years. It is also far easier to do in the room than through a screen.
When a business coach works this way, the session stops being about fixing and starts being about transformation. Everyone in the room feels the energy shift.
