AI Can Replace Most Experts. It Can't Replace This.
Aug 20, 2026For most of us, expertise has meant one thing: we know what our clients don’t. The accountant reads the numbers. The consultant brings the framework. The coach asks the sharp question. We were paid for what we knew.
AI now knows it, too. Your client can get the framework at midnight, the analysis before breakfast, the 90-day plan without booking a call. If your value was information, frameworks, or accountability, you have already been replaced.
But there’s a kind of expertise AI cannot touch. Not because the technology isn’t clever enough, but because the work happens somewhere it cannot go: in the room, with a client who can’t see what you see. AI can answer the given question. It cannot:
- Find the problem the client didn’t bring. They tell you it’s price. You see it’s positioning. AI answers the question asked; it doesn’t correct the question.
- Read the room. Who defers, who goes quiet, who agrees too quickly. The real issue is
- Hold the hard truth. Naming what a client is avoiding, to their face, and keeping their trust while you do it. No tool will ever take that risk.
Let me show you what that looks like.
An allied health practice came to me with a pricing problem. Four partners, four locations, twenty years in business. Corporate chains were undercutting them, and they were certain they had to compete on price. They were wrong. When I walked in, nothing had changed in twenty years. The fit-out, the signage, the feel of the place said budget provider. Their clinical work was progressive and their product was premium, but the business seemed to belong in a different market. They were a premium practice that didn’t know it was one.
But the real problem was sitting in the room. The founding partner was two years from retirement with no appetite to invest. The other three, trained under him for twenty years, deferred to every decision he made. What looked like a partnership ran like a dictatorship, not through intent but through habit. I named it, in the room, with all four present: the longer they waited, the lower the value of what he'd built. The buyout happened earlier than planned. He retired happy, with a fair price. The remaining three partners repositioned the business and built what they’d always been capable of running.
No AI subscription surfaces that. No chatbot reads who defers, who holds back, who wants to speak and doesn’t. That diagnosis required being in the room and knowing what to look for.
So let AI replace the expertise that was really information in disguise. It was never the part that mattered. What’s left when the information becomes free is the real work: seeing what the client can’t and holding them steady as they change it.
